Judging from any representative site, flat forums cause brain cancer, so that option's out. I was thinking a tree view like we have now, but with collapsible subtreads ("branches", let's call them), and auto-collapsing of branches more than X days old. So an all-new thread would look just like it does now, but in a long-running thread, you'd see only new posts and their parents (and their parent's parents, etc.), plus the "root" posts of old branches.

It's imperfect, but it solves your problem, at least, without resorting to unpleasant solutions like collapsing the entire tree, or brain cancer.
